Gleeds was proud to support the delivery of the First Baptist Church of Woodstock in Georgia, the largest of its kind in the city. Spanning approximately 405,000 square feet, the development includes a 7,000-seat sanctuary, 60 ft. cross and a striking three-storey lobby.

The facility caters for 14,000 members and 160 staff, with spaces including a secure 52,000 sq. ft. preschool, two indoor playgrounds, a music suite with rehearsal rooms, and various classrooms and counselling areas. Additional amenities include a 2,050 sq. ft. visitor reception, a central energy plant, and parking for 4,700 vehicles.

Gleeds' expertise in project governance and problem-solving played a crucial role in the church’s successful completion, earning the Construction Management Association of America (CMAA) Excellence in Program Management Award. Quality management

At Gleeds, we take a proactive approach to quality management, ensuring every project meets the highest standards. For the First Baptist Church of Woodstock, we carried out detailed constructability reviews at key design stages to optimise efficiency and minimise risk. Architectural peer reviews helped to resolve coordination challenges early, while rigorous materials testing and handling processes ensured structural integrity. This was particularly important because at the time, this was the largest steel construction project in Metro Atlanta. A phased inspection process, structured by trade and building section, maintained quality throughout.

Cost management

Gleeds’ state-of-the art value management procedures ensured that cost planning, estimating, and value engineering were integrated into every phase of design. Our pre-construction services provided the church with critical cost information, empowering them to make informed decisions on when to take the project to market and achieve optimal value for money. By compiling comprehensive construction documents and well-structured bid documentation, we ensured a "firm but fair" approach to construction administration, securing the project’s success and maximising its value.

Schedule management

Gleeds played a key role in contractor scheduling meetings, ensuring a smooth and continuous flow of work throughout the project. We began with a sequencing plan that included important milestones, which required timely decisions from both the owner and design team, alongside input from all primary sub-contractors. The project’s original schedule set a 109-week timeline for completion. Despite facing challenges from an unusually wet season with 45 days of above-average rainfall, Gleeds worked closely with the contractor to develop a recovery schedule and implement productivity-boosting solutions. Through these innovative scheduling techniques, we helped deliver the project two weeks ahead of the original schedule and eight weeks ahead of the extended contract completion date.

Challenges and solutions

Unsuitable terrain

The construction of the First Baptist Church of Woodstock presented several significant challenges, including the use of 3,500 tons of structural steel for a compression ring dome roof and temporary support from four structural towers, all of which required deep foundations. The site’s challenging terrain, including rock and unsuitable material, was addressed through a ‘provisional quantities’ mechanism in the bid documentation to secure competitive rates and minimise cost overruns.

Delivery struggles

The high-performance theatre seating, sourced from Columbia, posed risks related to transportation, importation, and delivery. Gleeds mitigated these risks with carefully structured documentation, and through site visits in Bogota, ensured timely delivery.

Reduced funding

A major shift occurred when the World Trade Centre disaster caused a $10 million reduction in funding, forcing a reassessment of the project scope. Gleeds’ in-depth knowledge of construction costs enabled the owner to make practical decisions, reducing the scope with minimal re-design, while preserving the overall ministry needs.

Going the extra mile

Optimising value for money - four alternates were clearly identified in the construction drawings, and all were successfully incorporated within budget during the bidding process, ensuring maximum value for the church.

Prime cost sums for competitive procurement - three prime cost sums (theatre seating, audio-visual systems, and graphics/signage) were included in the bid documentation, enabling competitive procurement throughout the project. This approach allowed for the installation of a state-of-the-art audio-visual system a year into construction.

Innovative contractor design responsibility - Gleeds introduced contractor design responsibilities within a traditional construction contract, ensuring specialised expertise for key project areas while maintaining control over quality.

Rigorous pre-qualification process – a comprehensive pre-qualification procedure for general contractors and sub-contractors included interviews, and stringent evaluations, ensuring the right contractor was selected for the project.

Two-stage bid process for transparency - the two-stage bid process involved an initial submission, followed by a thorough schedule of values, extensive pricing information, and the names of key sub-contractors, ensuring a transparent and well-evaluated selection process.

Commitment to good stewardship and integrity - Gleeds acted as independent advocates for the church, ensuring that the project was executed with the highest level of integrity and professionalism, protecting the church’s reputation while achieving its goals.

Owner's meetings and process facilitation - Gleeds chaired all of the owner’s meetings during construction, ensuring effective communication and swift turnaround of submittals and approvals. Robust project controls and reporting systems were implemented to ensure smooth operations and success.

We have folks [in the congregation] who work in executive positions for construction firms or architects. Every single one of them said, bar none, this was the best-run project they had ever been involved with. It is an absolute model for how a building like this should be built.
